THROUGHLINE — The Layers

THROUGHLINE.md. Status: DRAFT v0.1. Reminder (THROUGHLINE §1): the bar is coherence + fidelity, never desirability. Every “failure mode” below is incoherence or infidelity — never “this property is unattractive.”
Reading each layer
Section titled “Reading each layer”Each layer block has: Answers (the question it resolves) · Inputs · Outputs (artifacts) · Decisions (the forks, captured canonically) · Lenses · Generative prompts (reusable) · OPEN PANEL instance · Failure mode (always coherence/fidelity, not desirability).
Layer 0 — SUBSTRATE
Section titled “Layer 0 — SUBSTRATE”- Answers: Why this, why you, why now — and what is non-negotiable?
- Inputs: the founder, raw. Outputs: a brief; the set of sovereign constraints.
- Decisions: what is sovereign vs negotiable. (Not “generated” — elicited.)
- Lenses: IO-psych (motivation structure; intrinsic vs extrinsic; walk-away conditions).
- Generative prompts: What is your actual motivation (autonomy · mastery · meaning · money · status · spite · play)? What would “done” feel like? What are the hard constraints (capital, control, time, ethics)? Risk appetite? Exit stance? What would make you quit?
- OPEN PANEL instance: self-funded by licensing · founders keep control · exit undecided

business/ENTITY_STRUCTURE_REVIEW.md§0). Gap: not yet its own substrate doc. - Failure mode: infidelity — generating to a sanitized, fundable, or socially-legible motivation instead of the real one. Drip-fed substrate (decide-as-you-go) is the classic break: the stack ends up faithful to nothing.
Layer 1 — THESIS
Section titled “Layer 1 — THESIS”- Answers: What do you believe about the world that the venture exploits — and what would prove it wrong?
- Inputs: SUBSTRATE. Outputs: a one-line thesis + its falsification condition.
- Decisions: the core bet; the kill-criterion.
- Lenses: Economic research (where value pools, market structure, mechanism) — described, not graded.
- Generative prompts: What is true that others don’t act on? What must hold for this to work? What single observation would falsify it? Where does money/attention actually pool?
- OPEN PANEL instance: “the story is free; the universe is the asset” (
CANON.md§0). - Failure mode: a platitude (unfalsifiable) or a thesis the SUBSTRATE doesn’t actually imply. Not a failure: a thesis with no moat, if the founder owns that (THROUGHLINE §3).
Layer 2 — VISION
Section titled “Layer 2 — VISION”- Answers: What does the world look like if the thesis wins?
- Inputs: THESIS. Outputs: an end-state picture; the flywheel/steady-state.
- Lenses: Economic (steady-state structure); Identity (is the end-state yours).
- Generative prompts: Describe the world 10 years out if you’re right. What compounds? What’s self-sustaining? Who is better off, and how?
- OPEN PANEL instance: a self-sustaining flywheel — free reach → fandom → licensable
universe → reinvested royalties → more free comics (
business/BUSINESS_MODEL.md§7). - Failure mode: a vision that doesn’t follow from the thesis, or that’s borrowed (someone else’s end-state pasted on).
Layer 3 — IDENTITY
Section titled “Layer 3 — IDENTITY”- Answers: Who is this venture — character, values, the line it won’t cross?
- Inputs: SUBSTRATE + VISION. Outputs: archetype, values, the “never.”
- Lenses: IO-psych (org identity), Identity/semiotics (archetype).
- Generative prompts: What archetype (the creator, the outlaw, the caregiver, the sage…)? What does it value over winning? What would it never do even if profitable? Who/what is the enemy?
- OPEN PANEL instance: “library energy, not paywall energy” — generous, plainspoken, a
little punk; creator-first (
CANON.md§1 voice;brand/BRAND_IDENTITY.md). Gap: identity is currently inferred from brand, not stated upstream of it. - Failure mode: brand without identity — jumping to Layer 4 (a name/look) with no upstream character, so the brand can’t be evaluated for fit.
Layer 4 — BRAND
Section titled “Layer 4 — BRAND”- Answers: How is the identity expressed — name, voice, visual, narrative?
- Inputs: IDENTITY. Outputs: names, voice, visual system, narrative; cleared namespaces.
- Decisions: the names (each a fork → clearance).
- Lenses: Identity/semiotics (distinctiveness, trademark exposure), Behavioralism (memorability, pronounceability).
- Machinery:
tools/landgrab(CLEAR move). - Generative prompts: What name expresses the archetype? Does it clear (domains/handles/ marks)? What’s the voice in one sentence? The visual motif? The narrative spine?
- OPEN PANEL instance: OPEN PANEL / VARIANT / LONGBOX (
brand/NAMING_CLEARANCE.md,brand/BRAND_IDENTITY.md). - Failure mode: a name that contradicts the identity, or an uncleared namespace — not “a name that tests poorly with a market” (that’s a property, not a defect).
Layer 5 — ARTIFICE
Section titled “Layer 5 — ARTIFICE”- Answers: What instruments make the identity operable — entity, capital, token, governance?
- Inputs: SUBSTRATE (constraints) + IDENTITY + VISION. Outputs: entity/legal structure, cap structure, token/DAO, governance, contracts.
- Decisions: structure forks (each captured in the source-of-truth).
- Lenses: Economic (structure & incentives), IO-psych (ownership & control fit).
- Generative prompts: What structure expresses the identity and honors the sovereign constraints? Where does control sit? Where does upside sit? What’s reversible vs one-way? What external success definition does this structure import — does public/VC capital admit a desirability ratchet that can override the founder’s goals (cf. profitable game studios gutted by shareholder pressure)? What insulates (private · steward-ownership · mission-lock)?

$LONGBOXtoken + Cayman/DUNA wrapper (business/ENTITY_STRUCTURE_REVIEW.md,ENTITY_MODELS_DIAGRAMS.md,TOKENIZATION_DAO.md; fallback inLEGAL_STRUCTURE.md). - Failure mode: artifice that violates the SUBSTRATE — the 501(c)(3) draft ceded control and foreclosed exit while the brief said “keep control, stay open.” A textbook fidelity break (and exactly what triggered this whole session).
Layer 6 — MECHANISM
Section titled “Layer 6 — MECHANISM”- Answers: How do real humans engage — incentives, defaults, habit loops, funnels?
- Inputs: all above. Outputs: the engagement/incentive/funnel design.
- Lenses: Behavioralism (primary), Economic (incentive-compatibility).
- Generative prompts: What’s the cue→routine→reward loop? Where’s the friction, and is “free” truly frictionless? What’s the default path? Is the incentive gameable? Where is the ethical line on nudging (and does crossing it contradict the IDENTITY)?
- OPEN PANEL instance: free top-of-funnel (no DRM) → fandom → collectible/licensing
monetization → reinvestment loop; the non-financial token engagement loop

business/BUSINESS_MODEL.md§7,business/TOKENIZATION_DAO.md§6). - Failure mode: a mechanism that assumes a behavior that won’t occur (no cue/ability) and the founder hasn’t owned the gamble; or a dark-pattern loop that contradicts the stated IDENTITY (incoherence with values, not “insufficiently aggressive growth”).
The SPINE (cross-layer)
Section titled “The SPINE (cross-layer)”Not a layer — the connective tissue. Every artifact above carries a lineage block
(tools/critpath/LINEAGE.md); critpath keeps the stack coherent under change. The amendment
back-edge (an artifact that feeds the source, like ENTITY_STRUCTURE_REVIEW → CANON) is
how the loop iterates. See THROUGHLINE.md §4–5.
